Identify Key Processes
This stage focuses on defining the end-to-end processes that will underpin the new Organisation Design. Most activities in an organisation do not follow the vertical, hierarchical structure rather, they follow lateral processes that work across different organisational units. Defining end-to-end processes and how they will operate, is therefore an essential basis for coordinating activities across departments in the new organisation.
Guidance
At this stage, it's important to involve those people who are closest to the delivery of work in redesigning processes - to ensure your design is robust, and takes account of local variations and differences.
The role and contribution of the Organisation Design practitioner at this stage is (most typically) to prepare and facilitate process design working sessions. It is essential to manage the scope of work carefully at this stage. Many change programmes lose momentum as process designers succumb to the temptation to keep adding more and more detail to the definition of processes.
At this stage you need to define processes to a level of detail that allows you to:
- assign accountabilities to different organisation groups, roles and job families
- understand what it will take to implement new processes
Once you've identified the processes that need to be redesigned here is an illustrative sequence of steps that you would go through.
